Change Management Consulting

La mayoría de los programas de cambio se centran en el anuncio. El trabajo consiste en cambiar aquello por lo que realmente se recompensa a las personas.

Change management consulting is the work of making one specific change hold after the launch, once the attention has moved on. It covers what will be measured differently, what middle managers are now permitted to decide, and which existing incentives quietly contradict the change. Communication is the smallest part of the job, though it usually takes most of the budget. Vivaldi has worked on strategy, organization and culture since 1999, from ten offices on four continents.

Cuando las empresas nos contratan

Change management is usually bought by a COO, a transformation lead or a business unit president who has a decision already made and a date already announced, and who can see that the organization is not moving toward it. The trigger is rarely the planning calendar.

  • The launch happened and nothing changed. The town hall ran, the deck landed, the training was completed, and six weeks later people are working exactly as they did before.
  • A new operating model or structure has been decided and now has to become real. The chart is signed. What a named role does in a normal week has not moved.
  • A system is going live and the decisions around it have not been redrawn. A platform, a CRM or an AI tool arrives with a training plan and no answer to who approves what now.
  • The last change reverted. The program team disbanded, nobody inherited the change, and the organization returned to the previous behavior within two quarters.
  • Middle management has become the bottleneck and nobody can say why. The layer being blamed for resistance is usually the layer with the least discretion to act.

Why most change programs do not stick

Change fails at incentives and at the middle. It rarely fails at communication, which is where most of the budget goes and where most of the postmortems look.

The reason is not mysterious. People do what they are measured, funded and promoted on. If the new direction asks for behavior that the current bonus, approval or reporting structure penalizes, the structure wins, and nobody involved is behaving unreasonably. They are reading the organization correctly.

  • The incentives were never changed. The change was announced into a reward system that still pays for the old behavior. This is the single most common cause and it is visible before the program starts.
  • The middle had no room to act. Middle management is where change is absorbed or blocked, and it is usually the layer with the least discretion. Asking managers to lead a change they cannot make decisions about produces compliance and no movement.
  • Nothing was taken away. Change is almost always added to an unchanged workload. The new thing then competes with whatever is already urgent, and loses.
  • Success was measured as activity. Attendance, completion rates, sentiment scores. None of these tell you whether a single person is working differently.

The practical test for any change program is short. Name what will be measured differently on Monday, and name who will notice if it is not. If neither has an answer, the program is a communications exercise with a transformation budget attached.

What our change management consulting services include

Cinco conjuntos de trabajos. Cada uno de ellos puede abordarse por separado, y la mayoría de las empresas necesitan tres.

1. Establishing what actually has to change

Before anything is planned we define the change at the level of what a named role does in a normal week, because that is the only level at which anyone can tell whether it happened.

  • The specific behaviors that must be different, by role, stated as observable actions rather than as values or mindsets
  • The current incentives, measures and approval steps that make those behaviors irrational today
  • What will be removed to make room, since capacity is the binding constraint far more often than willingness

2. Changing the conditions, not the messaging

If the reward system contradicts the change, the reward system wins. This part of the work is a negotiation with whoever owns compensation, targets and approval thresholds, and it is usually the part a change program skips.

  • Which measures and targets move, by when, and who signs that off
  • Which approvals are removed or pushed down, stated as what each layer stops approving
  • The contradictions that cannot be resolved this year, named openly so the program does not pretend they are gone

Incentives and measures actually changed

Incentives changed, no discretionStalls in the middleThe reward system now points the right way and the managers who have to act cannot decide anything. Looks like resistance in the engagement survey. It is a permissions problem.
Incentives changed, real discretionThe change holdsPeople are measured on the new behavior and the layer closest to the work can act on it. This is the only quadrant in which a change survives the program team leaving.
Incentives unchanged, no discretionCompliance, then reversionAttendance is high, completion is high, nothing moves. The program reports green until it ends, and the organization returns to the previous behavior within two quarters.
Incentives unchanged, real discretionLocal heroicsA few managers make it work on personal conviction. It does not scale and it does not outlast them, and their success is routinely mistaken for proof that the program worked.

Middle managers have room to decide

Only one quadrant produces a change that lasts. Plot your current program honestly before the launch date, not in the postmortem. Most programs that report green are sitting in the bottom left, and the two measures that would reveal it are the two nobody is tracking.

3. Working with the middle rather than through it

Middle managers are usually treated as a communications audience. They are the mechanism. How they are handled predicts the outcome more reliably than the quality of the plan.

  • What middle managers are permitted to decide differently once the change begins, written down and backed the first time one of them uses it
  • The questions their teams will actually ask, answered honestly rather than in launch language
  • Escalation routes for the cases the design did not anticipate, because there will be some and their handling sets the tone for everything after

4. Making it hold after the program ends

Reversion is the most common failure mode and the most predictable. It happens when the program team disbands and no line owner inherits the change.

  • A named owner in the business, not in the program office, from the day the program starts rather than the day it closes
  • Measurement on behavior and decision speed rather than on program milestones
  • A feedback route so what the front line learns changes the design of the change itself, instead of being collected and filed

5. Change when a system takes over part of the work

When software absorbs part of a role, the hard questions are about accountability and approval thresholds rather than about tools. Who is answerable when the system is wrong, what a person is now expected to check, and which decisions stop needing a sign off at all. These are business decisions, and treating the rollout as a training exercise misses all of them.

  • Where accountability sits once part of the judgment has moved into a system
  • What the human review step is actually for, and the cases in which it is theater
  • How roles are described after the change, so people can see what their job becomes rather than only what it loses

How a change management engagement works

  1. Define the change in behavior. What a named role does differently in a normal week, for the three or four roles that matter most. The output is a short list of observable actions, not a vision statement.
  2. Find what contradicts it. The measures, targets, approvals and workload that make the new behavior irrational today, and what has to be removed to make room. We name the contradictions we cannot fix as well as the ones we can.
  3. Move the conditions and the permissions. Measures and decision rights change before the launch rather than after it, and middle managers get something specific they are now allowed to decide.
  4. Hand over and instrument. A named line owner, a measure on behavior and decision speed, and a review at one and two quarters, which is when reversion shows up if it is going to.

Why companies choose Vivaldi for change management

Hay tres razones que se repiten constantemente en los escritos con los que ganamos.

  • We go after the incentives, not the announcement. We are a strategy firm, so the conversation about what gets measured and who approves what is one we are willing to have with the people who own those systems. A communications plan is the output of that conversation, not a substitute for it.
  • We treat middle management as the mechanism. The question we open with is what that layer is permitted to decide. Programs that treat it as an audience to be persuaded consistently produce compliance without movement.
  • We design for the day we leave. A named owner in the business and a behavioral measure are set up at the start. Reversion after the program team disbands is the most common outcome in this category and it is entirely foreseeable.

Cómo evaluar a un consultor especializado en gestión del cambio

Vale la pena preguntárselo a cualquiera de los candidatos que tengas en tu lista, incluidos nosotros.

  • Ask what will be measured differently on Monday. A firm that answers with communications plans and stakeholder maps has not engaged with the mechanism.
  • Ask what will be removed. Every change adds work. A program with no subtraction plan is asking the organization to absorb it alongside everything else, which it will not do.
  • Ask how they treat middle management. Audience or mechanism. The answer predicts the outcome better than any named methodology.
  • Ask which incentives change and who has to approve that. If nobody has spoken to the people who own compensation, targets and promotion criteria, the change is decorative.
  • Ask who owns it once the program team leaves. A name, in the business. If there is no answer, you are buying a launch.

Change management consultancy, transformation PMO or internal communications and training?

Criterio Change management consultancy Transformation PMO Internal communications and training
Pregunta inicial What behavior has to be different, and what currently makes it irrational What are the workstreams, dependencies and dates How do we explain this and bring people with us
Resultados típicos Behavior definition by role, incentive and approval changes, decision rights for the middle, named line owner, behavioral measures Program plan, RAID log, governance structure, milestone reporting Narrative, channel plan, manager toolkit, training curriculum, sentiment survey
¿De quién es? COO or business unit leader, with HR and the budget holder Transformation director or program office Internal communications, with learning and development
Cómo se mide el éxito Whether the named behavior changed, and whether decisions move faster Milestones hit, on plan and on date Reach, completion rates and employee sentiment
Ideal para cuando The decision is made and the organization is not moving toward it The change is large, multi-workstream and needs coordinating The conditions have already moved and people need to understand why

These three are frequently bought as substitutes for one another, and they are not. A program office will coordinate a change into existence on schedule without anyone working differently at the end of it. Our view on what organizational change management actually involves and on the framework behind enterprise change sets out where each one stops. If you are building a shortlist, our comparison of the change management consulting firms worth considering is a reasonable place to start, and Lewin’s model read honestly explains why the classic sequence is usually taught without its hardest step.

Change management is one of four capabilities in this group, and two boundaries outside it matter when you are scoping.

  • Cultural transformation when the issue is not one change but what the organization rewards as a standing matter. Change management lands a change with an end state and a date. Cultural transformation changes what gets promoted, funded and forgiven.
  • Cultural strategy when the values, principles and behaviors themselves have to be defined before anything can be landed.
  • Growth culture when the change you want is a standing appetite for experiment and commercial risk, rather than a single shift with a finish line.
  • Employee engagement when the constraint is what employees are willing to put in, rather than what a specific change requires them to do differently.
  • Organizational design owns structure, reporting lines and where decision rights formally sit. We take a design that has been decided and make it the way people actually work. If the chart itself is the constraint, start there.
  • Workforce transformation and AI designs what changes when AI takes over part of the work: which roles are redrawn, what capability the organization needs next. Change management lands a change that has already been designed. If nobody has decided yet what the work becomes, that is the earlier conversation.

Change management consulting in the US and worldwide

Our change and organization work runs out of ten offices on four continents, with the US team in New York. Multi-market change carries a specific complication: a permission that is genuinely devolved in one country is treated as provisional in another, so a single global change plan produces behavior that is formally identical and practically different in every market. We specify what changes at the level of the decision and the measure rather than the message, which travels better than a translated narrative. German and Swiss engagements run from our Dusseldorf, Hamburg, Munich and Zurich offices.

Change management consulting FAQs

¿En qué consiste la consultoría en gestión del cambio?

Advisory work that makes one specific organizational change take hold. It covers naming the behaviors that have to be different by role, changing the measures, incentives and approvals that currently prevent them, giving middle managers room to act, and measuring whether anyone is actually working differently. Communication is part of it and is rarely the part that decides the outcome.

¿Por qué fracasan los programas de cambio?

Most often because the incentives were never changed, the middle layer had no discretion to act, nothing was removed to make room for the new work, and success was measured as activity rather than as behavior. Communication usually receives most of the budget and is rarely the binding constraint.

What consulting firms help organizations manage resistance and drive adoption?

Look for a firm that treats resistance as information rather than as an obstacle. Most of what gets labeled resistance is people reading the reward system correctly, or middle managers being asked to deliver something they have no authority over. A firm that answers an adoption question with a communications plan has not engaged with the mechanism. Ask instead what it will change about measures, approvals and permissions, and who in your organization has to sign that off.

What services help gauge cultural readiness for a digital change?

A readiness assessment is only useful if it looks at conditions rather than sentiment. The questions that predict adoption are whether the new behavior is currently rewarded or penalized, whether the people closest to the work can decide anything, what will be removed to make room, and whether a named person in the business owns the change after the program team leaves. Survey scores tell you how people feel about the announcement, which is a different question.

¿Cómo se consigue que los mandos intermedios se sumen a la iniciativa?

By giving them something to decide. Middle managers block change when they are asked to deliver it without any authority over how. Naming what they are now permitted to decide, and backing them the first time one of them uses it, does more than any engagement campaign.

¿Cómo se mide la gestión del cambio?

By what people actually do, and by decision speed. Has the behavior you named changed for the roles you named, and can a decision that previously took a quarter now be made faster? Attendance, completion rates and sentiment scores measure the program rather than the change.

¿Cuánto tiempo lleva un cambio organizativo?

A specific, well-scoped change with the incentives aligned can show real behavioral movement within a quarter. Changes that require the compensation or promotion system to move take longer, because those systems have their own annual cycles. Reversion, when it happens, usually shows up within two quarters of the program team leaving.

What is different when AI takes over part of the work?

The change is about decision rights rather than tasks. When a system absorbs part of a role, accountability, the escalation path and the approval threshold all have to be redrawn, and those are business decisions rather than technical ones. Programs that treat AI adoption as a training exercise miss all of them. If nobody has yet decided what the work becomes, that question belongs to workforce transformation rather than to change management.

What is the difference between change management and cultural transformation?

Change management lands one change that has already been decided, with an end state and a date. Cultural transformation changes what the organization rewards, permits and forgives as a standing matter, with no finish line. If you can name the change and when it is done, this is the right page. If what you want is a different organization rather than a different decision, start with cultural transformation.
